Trait-centred Leadership vs. Servant Leadership

I’m a dancer. When I studied the Argentine Tango there was a foundational rule that I believe is true for all leaders: The leader opens the door for the follower to pass through, and the leader then follows. If anyone notices the leader, he’s not doing his job. The goal is to showcase the follower.

Much of what is written about leadership falls into the category I call ‘trait-centered leadership’: someone deemed ‘at the top’ who uses his/her personality, influence, and charisma to inspire and give followers – possibly not ready for change – a convincing reason to follow an agenda set by the leader or the leader’s boss. Sounds to me like a mixture of Jack Welch, Moses, and Justin Bieber.

What if the leader’s goal overrides the mental models, beliefs or historic experiences of the followers, or the change is pushed against the follower’s values, and resistance ensues? What if the leader uses his/her personality as the reason a follower should change? Or has a great message and incongruent skills? Or charisma and no integrity? Adolf Hitler, after all, was the most charismatic leader in modern history.

If You Can’t Follow, You Can’t Lead

Whether it’s for a group that needs to perform a new task, or someone seeking heightened outcomes, the role of leadership is to:

  1. facilitate congruent change and choice,
  2. in accordance with the values, skills, and ability of the follower,
  3. enabling them to shift their own unique (unconscious) patterns,
  4. to discover and attain new behaviors congruently and without resistance,
  5. within the parameters of the required change.

It demands humility and authenticity. It’s other-centered and devoid of ego, similar to a simple flashlight that merely lights the existent path, enabling followers to discover their own excellence within the context of the change sought. It’s an inside job.

Being inspirational, or a good influencer with presence and empathy, merely enlists those whose beliefs and unconscious mental models are already predisposed to the change, and omits, or gets resistance from, those who should be part of the change but whose mental models don’t align.

This form of leadership has pluses and minuses.

Minuses: the final outcome may look different than originally envisaged because the followers set the route according to their values and mental models.

Pluses: everyone will be enthusiastically, creatively involved in designing what will show up as their own mission, with a far superior proficiency. It will more than meet the vision of the leaders (although it might look different), and the followers will own it with no resistance.

Do you want to lead through influence, presence, charisma, or rationality? Or facilitate the unique path to congruent change? Do you want people to see you as a guide? Or teach them how to congruently move beyond their status quo and discover their own route to excellence – with you as a GPS system? Do you want to lead? Or enable real change? They are opposite constructs.

Power vs. Force

Here are some differences in beliefs between trait-centered leadership and more facilitative leadership:

Trait-centered: Top down; behavior change and goal-driven; dependent on power, charisma, and persuasion skills of a leader and may not be congruent with foundational values of followers.

Facilitation-centered: Inclusive (everyone buys-in and agrees to goals, direction, change); core belief-change and excellence-driven; dependent on facilitating route between current state and excellence, leading to congruent systemic buy-in and adoption of new behaviors.

Real change happens at the belief level. Attempting to change behaviors without helping people change their beliefs first meets with resistance: the proposed change pushes against the status quo regardless of the efficacy of the change.

New skills are necessary for facilitation-centered leadership:

  1. Listen for systems. This enables leaders to hear the elements that created and maintain the status quo and would need to transform from the inside before any lasting change occurs. Typical listening is biased and restricts possibility.
  2. Facilitative Questions. Conventional questions are biased by the beliefs and needs of the Questioner, and restrict answers and possibility. Facilitative Questions enlist the unconscious systems and show them how to adopt change congruently.
  3. Code the route to systemic change. When asking folks to buy-in, build consensus, and collaborate, they don’t know how to make the necessary changes without facing internal resistance, regardless of the efficacy of the requested changes. By helping people move from their conscious to their unconscious back to their conscious, and facilitating buy-in down the line, it’s very possible to avoid resistance.

If you seek to enable congruent change that captures the passion and creativity of followers, avoids resistance, and enables buy-in, open the door and follow your followers.

Two Cold Call Case Studies: Why Your Cold Calls Aren’t Working

I believe that cold calls are quite important as part of an overall sales strategy. How they are done, however, determines their success. If the goal of the call is to gather data, share product information, start a conversation, or make an appointment, the odds are that the outcomes will be less than successful: sellers claim over 90% failure on their attempts.

If, however, a seller can enter the call with a goal to create the means for buyers to discover their path to excellence in the area of the seller’s solution, to figure out who they should assemble to begin a change process that leads them to excellence (and possibly a purchase), and create a win/win collaboration with the seller that engages buyers and prospects to continue communicating, then it’s a win.

Using current cold calling techniques, cold callers don’t recognize that the call is meant for them to get their own needs met. Sellers enter the call as if the buyer:

  • were sitting and waiting to hear from them with nothing else to do,
  • needs the solution regardless of their status quo,
  • should respond fully and honestly to a stranger asking probing, rude questions.

And worse of all, there are a large percentage of real buyers who won’t take the call because they either don’t want to speak to a stranger who wants to take their time, don’t like the prying questions or the information push, or aren’t at the stage in their decision path that would enlist a solution or sales person. Using other means of cold calling, these folks could easily be brought on board for appointments with all of the decision makers, or for continued calls of discovery and collaboration.

Here are two lousy cold calls I got recently. I took one of them and created a ‘good call’ using my Buying Facilitation® model to show you the difference between playing a numbers game, and serving buyers to facilitate excellence. Read them all, and decide which is better.

Case Study Number 1

C: Hello, Sharon? Joe from Mimeo calling. How you doin’ today? [I assume he was attempting to be intimate, not knowing that anyone intimate with me would never call me ‘Sharon.’]

SDM: Do you know if that’s my correct name?

C: I do know. It’s your name.

SDM: Really? Are you absolutely certain?

C: I am.

SDM: How can you be so certain?

C: Wait. Aren’t you Sharon? Is Sharon there?

Seriously. That call happened. Word for word.

Case Study Number 2

E: Hi. I’m calling from Ecsell. Is this Sharon?

SDM: Is this a cold call?

E: No. It might be a partnership call and I might be able to hire you as a speaker.

SDM: Cool. You should know, then, that my first name is Sharon Drew.

E: OK. I didn’t know that. But I know you’re a sales company and want to tell you about our coaching products. [And the reason she doesn’t want to collaboratively figure out if our solutions would blend is….? And the reason she tried to trick me into speaking by lying to me is…?]

SDM: Do you know who I am and what I do?

E: You’re the President of Morgen Facilitations. What else should I know? (She’s asking ME?)

SDM: So you didn’t do your homework. I’m a sales visionary, and for decades have been teaching a buy-in model I invented and teach to sales folks and coaches to give them the tools to help buyers make the change management decisions necessary to be ready to buy.

E: That’s no reason you wouldn’t be able to use our products also, or tell your clients to use our products.

SDM: Wow. You’re still pushing without listening to what I said.

E: Oh yeah?? I’m not pushing. Just educating .(So she’s assuming that I need education, that what she has to say is more important and better than who I am, what I do, what I might need, and – worse of all – she’s missing a potential win/win collaboration by lying to ‘get in’ just to educate me.’) After I hung up on her, she called me back three times to leave me messages!

These calls really happened. You can see the lose/lose here, the disrespect, and the lost opportunity. Do you know how your sales folks are making their cold calls? Have you ever considered adding new skills that would facilitate a real collaboration?

This is what a sales call would look like if I use Buying Facilitation® in call #2.

E: Hello. My name is Ellen from Ecsell, and I’m selling coaching products. This is a cold call. Is this a good time to speak?

SDM: Yes, I have a few moments, but I’m not in the market for coaching products. I sell some myself, and use a unique coaching model I developed that probably wouldn’t work with a more mainstream coaching solution.

E: Interesting. I wonder if you ever partner with other companies for those times you find groups with other innovative solutions.

SDM: I would be very interested. What do I need to do to find out if there is a partnership possibility here? It goes beyond whether or not I like your solution, as there are generally criteria on both sides that need to be met. What do you suggest?

E: Well, we could start with introducing each other to our solutions on this call, and if we both like what the other has, then I would set up a conference call with one of our principles. And a good question for us both to answer might be: What would we each need to see from the other to know if we have the content and the integrity to consider a partnership of some kind? If it makes sense, we can go from there. Does that work for you?

See how easy? Collaboration. Win/win. Trust. Respect. And we expanded what might be possible, added in a bit of integrity, and everyone brought their beset game – all on a cold call.

Decision Makers vs. Influencers

I’ve heard there are 5.7 decision makers for each sale, and ‘unknown’ influencers. Yet there is no difference between ‘decision makers’ and ‘influencers’.

  • If you want to move and your daughter is in her last year of high school and prefers to stay behind to finish the year, is she a decision maker or an influencer?
  • If your tech group isn’t available to implement an important new program until they finish their current work, would the tech director be an influencer or a decision maker?
  • If your company is going through a merger and the teams haven’t been merged yet, would the director of the groups that need training be an influencer or a decision maker?
  • If you think some of your folks need coaching, would these folks be influencers or decision makers?

See what I mean? ‘Decision Maker’ and ‘Influencer’ are arbitrary delineations. Until everyone who will touch the final solution buys-in, and any ensuing change is managed, no buying decision will happen, regardless of how well your solution matches their need. Think about that when you ask for ‘The Decision Maker’ or believe that the one person who showed up to your appointment is ‘The Decision Maker.’ There is never just one unless it’s a small personal item. And by focusing on this person as ‘The Decision Maker’ you’re actually delaying your sale.

Years ago, when technology was new, a coaching client selling golf carts with new type of visual GPS systems once bet me $20 that his prospect, the owner of a golf course, was the sole decision maker. They’d been having lovely, personal, conversations once a month for a year and my client believed he would eventually close due to the strength of their phone ‘relationship’. He knew they had a need that his golf carts could address. I disagreed: it was obvious to me there was another decision maker in the background that hadn’t been brought in to the conversation. With permission, I placed a call to the owner. Here’s how the conversation went.

SDM: I’m training with William. Seems you two sort of love each other but I’m confused. William tells me you love his carts and find them quite revolutionary. And you’ve been speaking for a year. What’s stopping you from buying them?

O: I do love your carts. But my grounds-keeper would kill me if I bought any. He’s afraid that if the GPS system breaks down we’d run out of carts for the golfers. So it’s not my call.

My client put his $20 into my lap. He’d ignored the fact that that until everyone whose job would be effected as a result of bringing in a new solution became part of the buying decision, no purchase could be made. (BTW, following the above exchange, I used the Buying Facilitation® process and facilitated bringing the grounds keeper into the conversation. Two weeks later the sale was made. But as long as the grounds keeper was not being brought into the conversation, he wouldn’t have. Buyers only buy when they can solve a business problem without causing internal havoc, not because your solution is terrific.)

It’s possible to facilitate the buying decision process by helping buyers recognize all of the people who must buy-in to a purchase. It’s not always obvious to them. And this must happen before buyers can buy. Having a need is merely one aspect of their problem set. And as an outsider, you’ll never know who all of the decision makers are or what sort of internal decisions must be made that fall outside your purview.

Remember that a buying decision is a change management problem; the sales model does not offer the skills to facilitate the sort of non-solution-based systemic change buyers go through (behind-the-scenes politics, relationships, timing, etc.) Pre Sales, and their process delays/stops your sale.

Steps Along the Buying Decision Path

As sellers we are taught to find prospects with a need that matches our solution and then find creative, professional ways to pitch, present, entice, push, market, or somehow introduce our solution to enable them to understand how our solutions will fix their problem.

Unfortunately, we fail to close over 90% of the time (from first contact) regardless of how well their need matches our solution. And it’s not because of our solutions, our presentations/pitches, or our professionalism. It’s because the sales model does not include the skills to facilitate the larger part of buying decisions – those idiosyncratic, behind-the-scenes, change-management-driven processes that are private and we can’t be part of. Yet until they go through this process and walk through each stage of decision making and change management they cannot buy. They will do this with us, or without us. It takes much longer without us, hence a protracted buying decision and closed sale.

Facilitating Change Is Not Selling

I’ve spent the last few decades coding and designing new tools to help sellers facilitate the pre-sales decision path that buyers go through without us. Using Buying Facilitation® with sales, sellers get onto the Buying Decision Team, facilitate the time to decision making/close, and eschew competition. Here are the steps I’ve discovered are what buyers – all change – need to address. As you read them, note that facilitating change includes some unique skill sets (Listening for Systems, formulating Facilitative Questions/Presumptive Summaries, etc.), goals, and outcomes. Remember to ask yourself: do you want to sell? Or have someone buy? They are two different activities, necessitating two distinct skill sets. Sales merely handles one of them.

  1. Idea stage. Fred has an idea that something needs to change.
  2. Fred discusses his idea with colleagues.
  3. Fred invites colleagues to meet and discuss the problem, bring ideas from online research, consider who to include, possible fixes, and fallout. Groups formed.
  4. Consideration stage. Group meets to discuss findings: how to fix the problem with known resources, whether to create a workaround using internal fixes or seek an external solution. Discuss the type/amount of fallout from each.
  5. Organization stage. Fred apportions responsibilities, or hands over to others.
  6. Change Management stage. Meeting to discuss options and fallout. Determine
    • if more research is necessary (and who will do it),
    • if all appropriate people are involved (and who to include),
    • if all elements of the problem and solution are included (and what to add),
    • the level of disruption and change to address depending on type of solution chosen (and how to manage change),
    • the pros/cons of external solution vs current vendor vs workaround.
  7. Add needs, ideas, issues of new members; incorporate change considerations.
  8. Everyone researches their portion of the solution fix (online research—webinars, etc., call current vendors or new vendors etc.). Discussions include managing resultant change.
  9. Consensus stage. Buying Decision Team members meet to share research and determine the type of solution, fallout, possibilities, problems, considerations in re management, policies, job descriptions, HR issues, etc. Buy-in and consensus necessary.
  10. Choice stage. Action responsibilities apportioned including discussions/meetings with people, companies, teams who might provide solutions.
  11. Meet to discuss choices and the fallout/ benefits of each.
  12. New solution chosen. Change management issues incorporated with solution choice.
  13. New solution implemented.

The sales model handles steps 10-13. Marketing, marketing automation, and social marketing may be involved in steps 3 and 8, although it’s not clear then if the decision to choose an external solution has been made, the full fact pattern of ‘needs’ has been determined, or if the appropriate decision makers and influencers are included. Buyers muddle through this but we can enter earlier to help by adding new skills of facilitation.

I started up a tech company in London 1983-89 and developed Buying Facilitation® to teach my sales folks to navigate buyers through their decision path, change management, and buy-in BEFORE they began selling. We increased sales 5x within a month. I’ve been teaching this model (and coaching and consulting) since 1989 with similar results.

Speaker or Listener: Who’s Responsible For Misunderstandings?

There’s been an age-old argument in the communication field: who’s at fault if a misunderstanding occurs – the Speaker communicating badly, or the Listener misunderstanding?

Let’s look at some facts:

  1. Speaking is an act of translating what’s going on internally into communication that enables others to understand an intent – choosing the most appropriate words for that particular listener in that particular situation. But the act of choosing is unconscious and may not render a full or accurate representation of what is meant.
  2. Listeners translate what they hear through a series of unconscious filters (biases, assumptions, triggers, habits, imperfect memory) formed over their lives by their:
    • world view,
    • beliefs,
    • similar situations,
    • historic exchanges with the same speaker,
    • biases on entering the conversation (like sellers listening exclusively for need).

    What a listener hears is fraught with so much unconscious filtering that their ability to hear accurately what’s meant is untrustworthy, except, possibly, when speaking with someone known over time.

  3. According to David Bellos in his excellent book Is That a Fish In Your Ear?, no sentence contains all of the information we need to translate it. As listeners, are we translating accurately? What parts of what we hear are biased?
  4. Unfortunately, too often we expect listeners to understand us when we believe we have spoken clearly. Listeners might accurately hear the words spoken (depending on many unconscious factors and filters), but it’s another story when listeners attempt to understand what’s meant because our brains don’t tell us what it has unconsciously left out or interpreted subjectively. So while a speaker might say ABC, we might think ABL was said, and adamantly, stubbornly believe we’re correct when we’re not.

    Since communication involves a bewildering set of conscious and unconscious choices on both sides, accuracy becomes dependent upon each communication partner mitigating bias and disengaging from assumptions; the odds of communication partners accurately understanding the full extent of intended meaning in conversation is unlikely. It’s quite a complicated mess of factors and can cause lost business, failed projects, and mangled relationships.

    My new book What? Did you really say what I think I heard?  focuses on listening: how we mishear, misunderstand, and otherwise misinterpret, and where and how the gap between what’s said and what’s heard occurs. I even came up with ways to avoid misunderstanding altogether.

    While researching and writing the book (which took me 3 years)  I realized that the responsibility for effective communication is heavily weighted in the court of the listener. If listeners don’t have skills to catch or prevent their biases or unhook from their unconscious, subjective filters, or at least realize when they might have misinterpreted what’s been said, the speaker’s words and intent are  moot: they may be misconstrued regardless of their accuracy or how ‘clear’ a speaker thinks she is.

    The listener is the wild card given the number of biases he brings to the table. So as a rule, after a speaker speaks, she must then become an alert listener herself to make sure the response received is within the bounds of acceptability. Or check in with her communication partner to agree on mutual understanding. Given there are so many subjective, unconscious filters on both sides, it’s amazing we communicate at all.
